Motivation: fix the broken link

| expectancy theory/ekˈspektənsi ˈθɪəri/ | expectancy theory |
The rush runs on discretionary effort
- The ten percent nobody can check is what motivation theory designs for: what starts effort, what directs it, what sustains it.
- Two families: content theories ask WHAT (Maslow, Herzberg); process theories ask HOW (expectancy, goals).
The expectancy chain
- Expectancy theory 期望理论: force $= E\to P \times P\to O \times$ valence. The Nimbus tip scheme: $0.7 \times 0.5 \times 0.8 = \mathbf{0.28}$ ✓.
- Multiplication is the discipline: a zero anywhere is a zero everywhere. The diluted 0.5 (tips split evenly) is the design lever — split by table served.
E->P 0.7, P->O 0.5, valence 0.8. The force, to two decimals?

$0.7 \times 0.5 \times 0.8 = 0.28$ - multiplication means the weakest link caps the drive.
The 0.5 link is diluted because tips split evenly. The design fix?

P->O is a design variable: who gets what when performance happens. Tighten the mapping, the force rises without touching the person.
Herzberg's honest split
- Pay and conditions are hygiene: their absence demotivates; their presence does not motivate. Achievement, recognition, growth are motivators.
- The pay rise that "didn't work" was hygiene doing its limited job — the motivators were never touched.
Which link is broken?
Diagnose motivation problems by the expectancy chain link - and match fixes to links, not to pep talks.
The pay rise fixed dissatisfaction but effort did not move. Herzberg says:
Độ khó 1/5 · 100 xu + phần thưởng nhỏ khi hoàn thành lần đầu tiên hôm nay
Hygiene and motivators are different dials. Recognition, achievement, growth move effort; conditions only remove the drag.
A skilled cook stops volunteering. First diagnostic move?

The chain turned "motivate them" into "fix the link": his P->O was broken (specials earned nothing with his name on them). A menu credit was the repair.
Match each theory to its question.

Content names the fuel; process traces the circuit.
Good conditions alone can create sustained discretionary effort.

They remove the drag (no one strives in a broken kitchen) but the lift comes from motivators. Both dials, both needed.
Goals: the most replicated finding
- Two Saturday crews: "do your best" hits the standard 8/20; "95 covers, no order over 12 minutes, checked at 2 and 6" hits 14/20 ✓.
- Specific + difficult + feedback — plus acceptance: a goal the crew didn't accept is an instruction, and instructions don't carry Saturday energy.
Stretch-goal crew hit 14 of 20 shifts; do-your-best crew 8 of 20. The gap in percentage points?
Độ khó 2/5 · 140 xu + phần thưởng nhỏ khi hoàn thành lần đầu tiên hôm nay
$70\% - 40\% = 30$ points - specific, difficult, accepted goals with feedback, the most replicated OB finding.
A goal imposed without crew acceptance carries the same motivational force as an accepted one.
Độ khó 1/5 · 100 xu + phần thưởng nhỏ khi hoàn thành lần đầu tiên hôm nay
Acceptance is a condition of goal-setting theory: unaccepted goals are instructions. The crew set THEIR 95 covers - that is the energy.
Three motivation slips
- Treating pay as a motivator. It's hygiene: prevents dissatisfaction, buys nothing extra.
- Vague goals. "Improve service" cannot be hit, checked or felt.
- People diagnoses before chain audits. Measure the links first.
Recap
- Force = $E\to P \times P\to O \times V$; find the broken link.
- Hygiene prevents; motivators create.
- Specific, difficult, accepted goals beat "do your best".
