The job changes at twelve staff
- The founder can cook, sell and schedule. At twelve staff, the job becomes enabling - and the grid says she is still cooking: 9 task, 3 relationship.
- The engagement survey's strongest driver: "someone notices my development". The dot must move to 9,7.
Diagnose the dot, then move it
- The managerial grid: concern for production × concern for people. The evidence favours high–high — and situational leadership adds: match the follower's readiness.
- The priced behaviour: one development conversation a fortnight, diarised like a supplier order — what gets scheduled gets led.
The founder is diagnosed (9,3). The engagement driver says "development is noticed". The target dot is:
Difficulty 1/5 · 100 coins + a small bonus on first completion today
The grid evidence favours high-high: the task mastery stays, the development conversations are added - diarised, because what gets scheduled gets led.
New waiter, new task, low readiness - and a seasoned sous-chef. The situational prescription:
Difficulty 1/5 · 100 coins + a small bonus on first completion today
Match style to readiness - over-directing the sous-chef buys quiet disengagement; under-directing the new waiter buys anxiety.
On the 9x9 grid, a (9,3) leader's dot moves to (9,7). How many points of people-concern are added?
Difficulty 2/5 · 140 coins + a small bonus on first completion today
Four points - priced concretely as one development conversation a fortnight. The grid converts sentiment into a scheduled number.
Transformational, honestly graded
- Transformational leadership 变革型领导 (vision, individual consideration, intellectual stimulation) outperforms transactional bookkeeping — real but MODEST effects, mostly correlational studies.
- The honest sentence: the best-evidenced family in OB, with the caveat written beside it.
Which layer is this evidence from?
Place culture evidence at artefact, espoused-value or assumption level - the layer decides the change lever.
Transformational leadership's evidence is strong, causal and settled.
Difficulty 1/5 · 100 coins + a small bonus on first completion today
Real but modest effects, mostly correlational. The honest sentence grades the evidence while recommending the family.
Culture is best measured at Nimbus by:
Difficulty 1/5 · 100 coins + a small bonus on first completion today
Assumptions show under pressure; the bin rate (4.0 to 2.1) is the assumption with a number. Posters move posters.
Match each layer to its evidence.
Difficulty 2/5 · 140 coins + a small bonus on first completion today
Read culture at the deepest layer that shows - and give it a number.
Culture is read at the deepest layer
- Artefacts (the tidy pass), espoused values ("quality first"), assumptions (what happens when a plate goes back). Organisational culture 组织文化 is what the crew does when the founder is off.
- Culture change starts at assumptions by changing what gets praised: the defect-bin rate 4.0% → 2.1% over a quarter is the culture metric, measured.
The fastest lever for changing assumptions is:
Difficulty 1/5 · 100 coins + a small bonus on first completion today
Assumptions are learned from what is rewarded in front of the crew. Praise at the moment of the behaviour, and the 4.0-to-2.1 trend follows.
A leadership course without a scheduled behaviour change is a reasonable investment.
Difficulty 1/5 · 100 coins + a small bonus on first completion today
Inspiration decays like milk; the diarised fortnightly conversation is the intervention. The behaviour IS the training.
Three leadership slips
- Anointing one theory. Each explains a slice; the grid diagnoses, situational matches, transformational lifts.
- Reading culture from the poster. Artefacts are the surface; test the assumption under pressure.
- Training without scheduled behaviour. Inspiration decays like milk.
Recap
- Grid for diagnosis, situational for the match, transformational for the evidence (modest, correlational).
- Culture = artefacts, values, assumptions — change what is praised.
- Scheduled behaviour is the difference between leadership and sentiment.
