Score the industry before you trust it
- The founder thinks the craft-bakery segment is obviously attractive because the queues are long. Structure says otherwise half the time.
- The difference between an opinion and an analysis is a score.
Five forces, scored
- Rivalry 4 (two craft bakers per high street), entrants 3 (a bakery is leaseable), substitutes 4 (supermarket in-store, coffee chains), supplier power 2 (many mills, dual-sourced), buyer power 3 (festivals negotiate, walk-ins don't).
- Five forces 五力模型 total: $4 + 3 + 4 + 2 + 3 = 16$ of 25 - a structurally middling industry.
Which force does the evidence hit?
Route each piece of evidence to the force it scores.
Forces 4 + 3 + 4 + 2 + 3. The total, of 25?
16 of 25 - middling.
Match each force to its score.
16 of 25 with buyer power at 3.
VRIO: one resource carries the strategy
- Ovens and crew: valuable, not rare - parity. Recipe: valuable, rare, reverse-engineerable - temporary. Loyalty data: valuable, rare, partly organised - temporary.
- The festival brand (nine years, causally ambiguous, organised through the contract): VRIO VRIO分析 sustained. The margin: cost 2.30 against 2.50 = 0.20 = 8%, above the 6% average, below the 11% quartile.
Cost 2.30 against price 2.50. The margin per bun?
0.20 = 8.0%.
The bridge to 11% is price 0.03 + materials 0.03 + labour 0.02. The total?
0.08 a bun closes 8% to 11%.
The recipe is valuable and rare but reverse-engineerable. Its VRIO verdict:
Imitable within a season - temporary.
The festival brand is sustained because:
الصعوبة 1/5 · 100 عملة + مكافأة صغيرة عند الإنجاز الأول اليوم
Valuable, rare, costly to imitate, organised - all four.
The margin bridge
- To 11%: +0.03 price on the festival line, +0.03 materials via pooled safety stock, +0.02 labour via the second mixer.
- The value chain 价值链 locates the gap; the course units close it. Analysis names levers or it is decoration.
A 16-of-25 industry cannot contain an 11% margin quartile.
It contains one - position, not industry, makes the margin.
The O of VRIO asks whether the firm is organised to capture the value.
A resource organised away is parity however rare.
Three analysis slips
- Scoring forces with adjectives. Every score carries evidence.
- Reading VRIO as a checklist. The I question is about imitation cost, including time.
- Treating the industry as destiny. A 16/25 industry contains an 11% quartile.
Recap
- Forces 16/25; margin 8% with a three-item bridge to 11%.
- VRIO: one sustained resource, two temporary, two parity.
- Score with evidence; name the lever.
